Timing and ICP for Better Cold Email Results

  • After analyzing 1000s of cold email campaigns with ColdIQ, we've noticed something counterintuitive. The best-written emails often get the worst results. We've been obsessing over copy optimization for years: Subject lines. Opening hooks. CTAs. A/B testing every word. But here's what actually moves the needle: timing. ➡ A mediocre email at the right moment outperforms a perfect email at the wrong one. Think about it this way: → Fresh funding Spending mode lasts about 6 months, then it's back to scrutiny. If you reach out on day 15 vs day 150, you're talking to a completely different buyer mindset. → New ICP hires Someone starting a new role is building their toolstack from scratch. They're not loyal to old vendors - they're loyal to what works. First 60 days is your shot. → Pricing page behavior If they've visited your pricing page 3+ times without converting, something's blocking them. That's not a cold lead. That's someone who needs one question answered. → Champion movement They'll push for your product at their new company. But only if you catch them in that 90-day window where they're proving themselves. The signal tells you when to reach out. The copy tells them why to respond. Most teams nail the copy and completely miss the timing. Imagine that a company raises Series B. They're hiring, scaling infrastructure, building their growth stack. ➡ If you're in their inbox before their hiring plan is finalized, you become part of the roadmap. If you show up 6 months later, you're just another vendor. lemlist's intent signals tracks funding rounds, hiring signals, and buying behavior automatically. You stop guessing and start knowing. What's actually killing your reply rates: your copy or your timing?

We've run some cold email experiments (for product research) that completely failed. These 3 might challenge some of your thinking in your tech stack. First, each of these tests were run across 10's of thousands of sent emails. We built controls, etc to make sure we didn't miss anything. 1) Intent Data Makes 0 Difference... Zero Intent is basically = People searching a topic online. We found when using this to create targeted lists of an ICP, it made no difference compared to just emailing a list of your ICP. Recommendation: Invest product marketing cycles in knowing your ideal customer profile (ICP) and all the nuanced personas. Build those nuanced lists first, segment on 1st party data when available, then cold outbound. 2) 3rd Party Signal Recency Does Not Matter Emailing someone as soon as a job posting goes live... doesn't seem to drive any meaningful impact in response rates. What you say in that moment = way more important Recommendation: Focus on your understanding of their complete situation > wiring up a workflow on a signal Note: This isn't the same as a 1st party trigger. Obviously these vary, but something like a product usage signal, or a demo request, is timing dependent. 3) Deliverability Sucks... But, You Have to Solve It The biggest thing leading to people saying cold email doesn't work? Their emails are in spam... fixing this sucks because it's a black box, but it's the truth. Recommendations: - You can't just rip a bajillion emails a day from a single inbox - The best way to get a message delivered = manually send it directly from your primary inbox - If you're going to "warm up" a new domain and inbox, you gotta let that process run! Ideally? like 3+ months - If you're going to spin up secondary domains, keep several and rotate them. ---- Not my usual cold email content recommendations, but as we've evaluated features to build, we always want to make sure we're building things that work > "demo well".

  • How we built a 7-figure outbound engine without hiring a single SDR. We still use callers. We just didn’t hire more of them. Instead, we rebuilt our GTM motion so the same lean team could generate 5x the output — without burning out or bloating headcount. Here’s what most teams are still doing in 2025: – Buying static lists – Sending templated emails – Hiring SDRs to “scale outbound” It’s expensive. It’s inefficient. And most of it doesn’t land. So we threw it out — and built this instead: 1. Smarter segmentation → Signal-led: site visits, job changes, ad clicks, LinkedIn engagement → Cold: only when there’s a crystal-clear ICP + offer match 2. Dynamic TAM in Clay Funding rounds, hiring patterns, tech stack — all tracked live. No CSV exports. No missed windows. 3. Deliverability-first email setup → Gmail + Microsoft (Hypertide.io) → <50 emails/inbox/day → Spintax across every line → Inbox placement tested before launch → Monitored daily inside Instantly.ai 4. Cold email — but built to convert Written in Octave Aligned to pain, timing, and role relevance No links, no fluff, no filler Updated weekly based on reply types 5. Callers only speak to the right people We don’t waste time on cold lists. Our callers are fed warm leads from: → Intent signals (Trigify.io, Vector 👻, RB2B) → Auto-qualified data (Clay + Findymail) → Enriched phone info, tight call flows, and AI-backed context Same team. More pipeline. Less noise. The outcome? → 5x reply rates → 7-figures in pipeline — on repeat This isn’t a cold email strategy. It’s a high-leverage outbound system. Still scaling your outbound by headcount? There’s a better way. Let me know if you want to see how it’s set up.

  • If 2024 taught us anything about Cold Email, it’s this: 👇 General ICP Outreach isn’t enough to drive results anymore. With deliverability getting tougher every day, there’s only one way to make outbound work: → Intent-Based Targeting Here’s how we do it at SalesCaptain to book 3x more demos ⬇️ Step 1️⃣ Identify High-Intent Triggers The goal? Find prospects showing buying signals. ✅ Website visits – Someone browsing pricing or case studies? (We use tools like RB2B, Leadfeeder, and Maximise.ai). ✅ Competitor research – Tools like Trigify.io reveal when prospects engage with competitor content. ✅ Event attendance – Webinar attendees or industry event participants often explore new solutions. (DM me for a Clay template on this) ✅ Job changes – Platforms like UserGems 💎 notify us when decision-makers start new roles (a prime buying window). ⚡️ Pro Tip: Categorize triggers: → High intent: Pricing page visits → Medium intent: Engaging with case studies This helps prioritize outreach for faster conversions. Step 2️⃣ Layer Intent Data with an ICP Filter Intent data alone isn't enough, you need to ensure the right audience fit. Tools like Clay and Clearbit help us: ✅ Confirm ICP fit using firmographics ✅ Identify the right decision-makers ✅ Validate work emails ✅ Enrich data for personalized messaging ⚡️ Key Insight: Not everyone showing intent fits your ICP. Filter carefully to avoid wasted resources. Step 3️⃣ Hyper-Personalized Outreach Golden Rule: Intent without context is meaningless. Here’s our outreach formula: 👀 Observation: Reference the trigger (e.g., webinar attended, pricing page visit) 📈 Insight: Address a potential pain point tied to that trigger 💡 Solution: Share how you’ve helped similar companies solve this pain 📞 CTA: Suggest an exploratory call or share a free resource ⚡️ Pro Tip: Use tools like Twain to personalize at scale without landing in spam folders. 📊 The Results? Since focusing on intent-based outreach, we’ve seen: ✅ 3x Higher Demo Booking Rates 📈 ✅ 40% Reduction in CPL (focusing on quality over quantity) ✅ Larger Deals in the Pipeline with higher-quality prospects It’s 2025. Let’s build smarter, more profitable campaigns. 💡 Do you use intent signals in your outreach? Drop me a comment below! 👇

  • Everything you learned about cold email in 2019 is now the best way to go to spam.   Instantly.ai analyzed billions of emails. Average reply rate in 2026 is 3.43%. Some other teams are closer to 15%. I've run outbound for 275+ companies. I've understood what makes the gap massive.   Here are the 6 things the gap comes down to.   1. Start with one buyer and one outcome.   Your ICP isn't a job title and a headcount range. It's the outcome they're chasing and the exact words they use for the problem. Stay vague here and it costs you twice: you lose the deal, and the low engagement drags your inbox placement down with it.   2. Send when something changes, not off a scraped list.   A funding round. A new AE hire. A visit to your pricing page. Signal-triggered lists reply at 15%, versus 3.43% for a cold scrape. Build small and clean: 500 to 1,000 verified contacts, bounce under 2%.   3. Open on something real.   "Hope you're doing well" gets deleted. "Saw you're hiring 3 AEs after your Series B" gets a reply. Keep it under 80 words and make one point. First-name merge tags stopped counting as personalization. Context is what earns the open.   4. Fix deliverability or none of the rest matters.   SPF, DKIM and DMARC aren't optional anymore. Google rejects non-compliant mail outright. The volume math changed too: 15 to 25 sends per inbox per day, not 30 to 50, and warm every new domain for two to four weeks before it sends anything. You scale by adding inboxes, not by squeezing more out of each one.   5. The follow-ups are half your pipeline.   58% of replies come off the first email. The other 42% come from the follow-ups, so skipping them throws away nearly half your results. Run 4 to 7 touches, keep each short, reference the last one, add something new every time.   6. Treat it like a pipeline.   You're not trying to close someone today. You're trying to be in their inbox the week they're ready to buy. Reply rates keep going down for everyone still running the old playbook.   What's the #1 cold email mistake you still see in 2026?

  • In the last 10 days via Instantly.ai: ✅ 18 appointments booked ✅ 9 leads generated in a single day from 1 campaign ✅ First clinic partnership secured for a client Here’s what actually made the difference beyond just “personalization”: I didn't even use Clay. 🔹 Tight ICP filtering – Instead of targeting everyone in our target industry, we narrowed to decision-makers at mid-size companies that recently posted hiring signals, and confirmed their ability to take on additional work. Fewer contacts, higher hit rate. 🔹 Problem-first messaging – Instead of opening with “who we are / what we do,” every sequence started with the cost of their current status quo (missed appointments, staffing gaps, wasted pipeline). That framed the outreach as relevant instead of salesy. Trigger events > endless pitches. 🔹 Structured follow-up cadence – Most replies didn’t come from Email 1. They came from emails 3–4, where we shifted tone: lighter, more conversational, sometimes even with a short one-liner but always built urgency and displayed the ROI of the offer to the prospect. Consistency > cleverness. Outbound isn’t about “sending more.” It’s about sending smarter. If you’re only relying on referrals or inbound, you’re betting on luck. Cold email gives you control over pipeline. 👉 I’ll keep sharing breakdowns like this—so if you’re building outbound, follow along. #coldemail #instantlyai #outbound #GTM

  • Cold Email is too effective to die. It still is: - one of the most cost-effective acquisition channels (CPL can go as low as $18.12) - the most precise you can get when targeting potential customers at scale in B2B (the other two channels that are equally precise, LinkedIn and calls, don’t scale as well) But there’s a right way to cold email, and a wrong way. In a nutshell, the right way is a combo of dialing in on: 👉 your ICP + their pain point + your solution 👈 🔥 Your ICP: once you know who you’re targeting, narrow it down into more granular segments. You can take a look at your best customers and search for similarities. (Use a data enrichment tool to find look-alikes.) 🔥 Pain & solution: - what are your ICP’s pain points? (aka, things they desperately need to solve in their business) - how is your offer solving those pains for your ICP? - how can you prove you can solve those pains? Bonus points: tweak your offer to each granular ICP segment. From there: 🔶 Remember about deliverability: - get separate domains and inboxes for cold emails - set up email records like SPF, DKIM and DMARC - warm up your domains and mailboxes - don’t send over 50 emails/day per mailbox (so scale horizontally instead of vertically) - always verify email addresses on your list 🔶 Get prospects’ data from reliable sources. No shady lists. (BTW, all the deliverability points + prospects’ data part, you can do in Woodpecker, without leaving the tool) 🔶 When writing emails:  - relevance is king 👑 - talk about the prospect, not yourself - write short, to-the-point messages - new to copywriting? Use a copywriting framework (like PAS, AIDA, BAB or Josh Braun’s 4T) - don’t try to sell in the first email That gets you a good foundation. Take it from there. And maybe even… have some fun with it. 😉

  • My B2B Cold Outreach Funnel Cheat Sheet (Claude prompts included): Most cold outreach in 2026 is dead on arrival. Average reply rates have sunk to 3-5%. AI-generated spam is flooding every inbox. But top performers still hit 15-25% replies. Here's the funnel they follow (with Claude prompts): 1. Define Your ICP - Pick 1 persona with a painful problem. - Prompt: "Act as a B2B strategist. Build an ICP for [service]. Include pains, triggers, and objections." 2. Build a Tight List - 50-100 prospects max per campaign. - Smaller lists get 2-3x higher replies. - Prompt: "List 10 data points to qualify prospects for [ICP]." 3. Research Buying Signals - Funding, hiring, new tools, leadership changes. - Signal-based emails get 5-18% reply rates. - Prompt: "Analyze this company's recent news. Find 3 outreach angles: [paste info]." 4. Write the First Email - Under 125 words. One clear CTA. - Reference the signal, not their first name. - Prompt: "Write a 100-word cold email referencing [signal]. Connect it to [pain]. End with a soft CTA." 5. Sequence Multi-Channel - Email + LinkedIn + phone = 40% more engagement. - Plan 8-12 touchpoints per prospect. - Prompt: "Build a 14-day sequence across email and LinkedIn for [ICP]." 6. Follow Up with Value - 80% of replies come from follow-ups. - Share a case study, audit, or insight. - Prompt: "Write 3 follow-ups. Each adds new value. No 'just checking in.'" 7. Handle Replies Fast - Respond within 1 hour when possible. - Speed wins deals. Period. - Prompt: "Draft a reply to this objection: [paste]. Keep it short and book the call." 8. Track & Adjust - Watch replies, meetings, and revenue. - Ignore opens. They're vanity now. - Prompt: "Analyze these campaign stats. Tell me what to fix first: [paste]." --- I've run outreach for 15+ years. Volume stopped working a long time ago. Precision and signals win in 2026. Claude makes the research 10x faster. But the strategy still has to be yours. --- What's your cold outreach reply rate? ♻️ REPOST to help others book more calls. P.S. • I don’t start campaigns with just an ICP list anymore. But now I start with stacking the ICP across a set of sales triggers. Here is the 2026 Signal Playbook I use. 6 categories of triggers that tell you when to reach out: 1️⃣ Funding and financial signals → Investment round → Fiscal performance → Revenue fluctuation → Market expansion → Software spend increase 2️⃣ Hiring and team changes → New executives → Key people moving roles → Hiring spikes → New roles created → Contact changed jobs → Layoffs and cuts 3️⃣ Technology and digital signals → New tools in the stack → Fresh implementations → Website or brand update → Web traffic spike or drop → Security issues or breaches 4️⃣ Competitive and vendor intelligence → Competitor product launch → Bad reviews on current tools → Agency changes → New sales motion → Vendor pain or churn risk 5️⃣ Product and business events → New product or feature → Mergers and acquisitions → Office or HQ move → New market entry 6️⃣ Marketing and reputation signals → Ad spend changes → Press or PR spikes → Customer review swings → Employee sentiment shifts These are not cold leads. These are warm accounts inside your ICP. Save this, for the next time you are building campaign. P.S. What are your favorite triggers right now?
