Ever feel like your team is stuck in an endless loop of manual data entry? (Automation Tip Tuesday 👇) That’s exactly where one of our clients — an education consulting firm — found themselves. They were juggling a whole tech stack of tools that didn’t “talk”  to each other, creating inefficiencies and double work. We started with a look into their sales workflow. 🔹 Sales data lived in HubSpot, but once a deal closed, someone had to manually update Asana to track project progress. 🔹 Internal teams worked from one Asana board, but clients needed visibility into their own project timelines — cue more manual updates. 🔹 With so much repetitive data entry, valuable time was being wasted on low-impact admin work. Here’s what we did: 🔗 HubSpot → Asana automation: We created an integration that auto-generates project tasks in Asana when a deal reaches a certain stage in HubSpot. No more copy-pasting! 📢 Internal and client boards sync: Internal progress updates in Asana now automatically reflect on client-facing Asana projects, reducing the back-and-forth. Less busywork, more productivity. By eliminating duplicate data entry, the team saved 10+ hours per week — time now spent on strategy and client success. When your tools work together, your team can focus on what really matters. Where is your team losing time? Drop a comment below! ⬇️ -- Hi, I’m Nathan Weill, a business process automation expert. ⚡️ These tips I share every Tuesday are drawn from real-world projects we've worked on with our clients at Flow Digital. We help businesses unlock the power of automation with customized solutions so they can run better, faster and smarter — and we can help you too! #automationtiptuesday  #automation #workflow #efficiency

  • I just canceled 80% of our standing meetings. My leadership team thought I’d lost it. 6 weeks later, revenue is up 23%. Here’s what happened: I counted every meeting on my sales team’s calendar: - Average rep: 18 hours per week in meetings - Only 22 hours left for actual selling - Most meetings could’ve been a Slack message or dashboard We were managing the calendar, not the team. So I asked: “If I paid you $500 to skip this meeting and send a voice note instead, would you?” Every person said yes. That’s when I knew we had a problem. I killed every recurring meeting and started from zero. The only one we kept: Weekly 1-on-1s and Forecast calls Everything else: Team updates? Async Slack. Pipeline reviews? Shared dashboard.
“Quick syncs”? Banned. Three weeks later: Reps went from 18 hours of meetings to 3 hours per week Close rate jumped from 18% to 24% Team morale up 41% Revenue up 23% Most meetings exist because managers don’t trust their teams. We schedule check-ins because we’re anxious. We do standups for visibility. But what we’re really doing is killing 15 hours per person per week of selling time. Do the math: 12-person team × 15 hours recovered × 4 weeks = 720 hours That’s like hiring 3.6 full-time people. For free. Your calendar is your strategy. If your best people spend more time talking about work than doing work, don’t be surprised when you get outpaced. What’s the meeting you know you should cancel but haven’t? #SalesLeadership #WorkplaceCulture #Productivity #Leadership #MeetingFatigue

  • Sales leaders, if your reps are “crazy busy”... It’s not always because they’re closing (or even working) deals. The average rep only spends around 28% of their week actually selling. The rest? Admin, formatting proposals, digging through CRM tabs, responding to Slack messages and other non-revenue-generating-activities. Here are 3 high-impact ways you can help your team get that time back—and refocus on revenue: 1. Eliminate manual busywork If your team is manually writing out the same messaging and answers to questions into emails every week, you’re leaving hours on the table. Start by building a shared library of proven templates—from cold outreach to objection handling to renewal reminders. Then integrate them into your CRM, sales engagement platform, or even Slack shortcuts. 2. Automate the proposal process with CRM-connected tools Manually building proposals is not just slow—it’s risky. Errors, outdated content, and missed follow-ups cost real revenue. Tools like Qwilr let your reps generate personalised proposals with one-click from your CRM, pulling in the latest, accurate info directly into your offer. 3. Protect your team’s selling time Context-switching kills productivity—but reps likely aren’t going to fix this themselves. As a leader, it’s on YOU to build a schedule that supports focus. Encourage reps to block time for high-value activities—like prospecting, demos, and follow-ups—and minimize random internal meetings that break their flow. Back-to-back meetings can crush your week. Your calendar is packed.  Your focus is shredded. Your 𝘳𝘦𝘢𝘭 work slides to Friday. What if one weekday had ZERO meetings? 🟢 𝗪𝗵𝗮𝘁 𝗶𝘁 𝗶𝘀: → No-Meeting Wednesday is a team rule. → One day with no standing meetings. → Use it for deep work, planning, and decisions. → Plenty of companies try one focus day each week. → They report more output and calmer teams. 🔵 𝗪𝗵𝘆 𝗶𝘁 𝘄𝗼𝗿𝗸𝘀: → Less bouncing between tasks. → Better thinking time. → Cleaner handoffs. → Less burnout risk. → You finish the work you start. 🟣 𝗛𝗼𝘄 𝘁𝗼 𝗽𝗶𝗹𝗼𝘁 𝗶𝘁: → Pick the day and protect it on the shared calendar. → Set the rules: no recurring meetings, emergencies only. → Shift updates to async notes or a short Loom. → Limit Slack and email pings. Try quiet hours. Measure results: docs shipped, stories closed, decisions made. Review individual wins in the next staff meeting. ▶️ 𝗠𝗮𝗻𝗮𝗴𝗲𝗿 𝘁𝗶𝗽𝘀: Lead by example. If leaders book over it, the team will too. Give a script for pushback: “Let’s move this to Thursday. Wednesday is for focused delivery.” Start with a 4-week test. Survey the team. Keep what works. ▶️ 𝗜𝗳 𝘆𝗼𝘂𝗿 𝘁𝗲𝗮𝗺 𝗶𝘀 𝗰𝘂𝘀𝘁𝗼𝗺𝗲𝗿-𝗳𝗮𝗰𝗶𝗻𝗴 Try a split: meetings before 11, focus after. Or rotate the day by function. If you work across time zones, protect one shared block for focus and schedule meetings outside that block. ▶️ 𝗪𝗵𝗮𝘁 𝘁𝗼 𝗱𝗼 𝘄𝗶𝘁𝗵 𝘁𝗵𝗲 𝘁𝗶𝗺𝗲 → Draft the compensation plan. → Build a headcount model. → Clean your SOPs. → Write tough messages with care. → Ship one thing that moves the business. • They say everything’s urgent. Until urgency costs you $100K. That’s when priorities finally matter. That’s what my customer kept saying. Every email marked “ASAP.” Every request needed “immediate attention.” My team was drowning in priorities. Deadlines slipped. Morale tanked. Focus vanished. Sound familiar? Here’s how we turned chaos into clarity and results: First, we used the Eisenhower Matrix: → True urgency: System outages → Important but planned: Feature releases → Delegate: Minor updates → Eliminate: Nice-to-haves The key? We did this with the customer. They helped categorize each request. Their buy-in made all the difference. Without it, this would’ve been just another failed process. The result? ✔️ Less team overwhelm ✔️ Clearer project milestones ✔️ A happy customer, they got what truly mattered Once we saw it work, I built a playbook every smart leader can use when everything feels urgent: 1. Eisenhower Matrix   → Urgent vs important. Know where to focus.   → Spend less time on fires, more on impact. 2. Pareto Principle (80/20 Rule)   → The vital few drive most results.   → Focus on the 20% that matters. 3. Warren Buffett’s 5/25 Rule   → Choose 5 goals, ignore the other 20.   → Focus beats distraction. 4. RICE Method   → Score by reach, impact, confidence, effort.   → Rank smart for maximum return. 5. MoSCoW Method   → Must, Should, Could, Won’t.   → Define essentials, defer the rest. 6. ABCDE Method   → Label tasks A–E, focus on A’s.   → Do must-do’s first, delete E’s. Then, we put structure behind the strategy: 7. Time Blocking — 2 hours of deep client work daily.   → No meetings, no interruptions.   → Pure focus on what matters most. 8. Eat That Frog — tackle the hardest task first.   → Before email, before admin.   → Start strong, stay strong. 9. Batching — group similar tasks for efficiency.   → One focus, many wins. The payoff? ✔️ 3x more client face time ✔️ Smoother operations ✔️ Real work-life balance finally Want simple steps to next level your career with clarity, not chaos? • Last week, I cut a team’s delivery time from 14 days to 3. No new tools. No new hires. Most “best practices” are just busywork. I proved it in under a week. This was inside a global consumer brand. The kind where 6 departments want signoff before anything moves. The team thought every step was necessary. But most were just legacy habits. They were clinging to steps they couldn’t even explain. ___________________________________________ So I mapped out the process with them: - We looked at every step, one by one. - I asked: “Why do we do this?” - No clear answer? We cut it. What I found was that most of the 14 days weren’t spent prepping assets. They were spent waiting on feedback, file uploads, people to open emails and approvals from multiple departments. Once we stripped the unnecessary steps, here’s what the new flow looked like: One portal. One timeline. Inline comments. Instant download. Done. ___________________________________________ We removed 7 steps. Seven. Gone. Just by fixing the flow. Now the work, flows. The team moves faster. And no one’s gasping for air by Thursday If your workflow feels heavy and slow, try this: → List your steps. → Ask: “Does this actually move us forward?” → If not, cut it. You don’t need more time. You need fewer steps. Keep it lean Was this helpful? ___________________________________________ PS: I share the juicy stuff in my comment section

  • Gong just announced 14 AI Agents for revenue teams. I just shared 3 of my favorites with 500+ revenue leaders at the Emblaze Revenue Summit in Denver: 1. Our customers expect everyone in our org to have full context of their needs, account history, and issues they’ve been facing. Being honest, how many of us can claim that our team provides that experience? Now there's an AI Agent that solves that problem. Introducing: AI Briefer. It uses structured templates to standardize and streamline how account, deal, and contact knowledge is shared. It reads through hundreds of emails and call transcripts associated with the account when an SDR hands it over to an AE or once the deal closes and moves over to a CSM. It saves your team a huge amount of time that would have gone into researching the account and briefing each other. Most importantly, it instantly elevates the customer experience. If you’re an executive jumping in to save a deal, you can ask Gong to instantly brief you on everything you need to know, without asking your team to scramble. Think about the implications of doing this at scale, for every deal. 2. Remember when sellers left themselves deal reminders on post-it notes? Get back to John, send Shelly the proposal? 25 years ago that evolved into reps posting those same notes into their CRM. A little bit easier, for sure. But isn’t it time we evolve and free our sellers to do deeper, more meaningful work, while AI takes care of the drudgery? Now there’s an AI Agent that does that. Introducing Gong’s AI Tasker. It suggests AI-generated to-dos so your team can focus on high-impact activities and next best actions. It guides sellers through every step in the sales cycle from pipeline generation to closed-won and beyond. For example, post-meeting, it creates a to-do item to send a follow-up email to a prospect. But it doesn't stop with a nudge. It also generates the email for you. So, with the prospect engaged in a snap, our seller can focus on other opportunities and new pipeline. 3. Training, onboarding, and coaching reps has always been hugely time-consuming. Whether you ride along with them, test them on call scripts, or let them burn through live leads until they get their act together. Then came the LMS systems and manual call reviews. More recently, we created AI-powered call scoring to allow sales manager to focus on coaching instead of manually scoring calls. But soon, all this will be replaced by Gong’s AI Trainer. Gong’s AI Trainer Agent creates realistic role-play scenarios that help reps master conversation techniques for training and coaching. Instead of burning through live leads, sellers now get a personalized AI coach, who’s been trained on your team’s customer conversations, and can simulate buyer objections, buying processes, and different buyer personas, all tailored to your team's needs. How’s that for a revolution in how your leaders spend their time and how quickly your sellers become experts?

  • Sales teams spend just 35% of their time selling. The rest goes into logging emails, updating pipelines, and chasing follow-ups that could’ve been automated. If that sounds familiar, it’s time for a shift. HubSpot Sales Hub lets you automate the busywork, from assigning leads and sending follow-ups to scheduling meetings and updating deals, so your team can spend more time doing what drives revenue: having honest conversations and closing real deals. Automation isn’t about replacing your reps. It’s about giving them their time back. And that’s what moves the needle. Want to see what’s slowing your sales team down? Read the full newsletter to uncover how HubSpot Sales Hub automation can save time, speed up follow-ups, and help your reps close more deals. #hubspot

  • Your calendar is full. Your team is busy. And almost nothing is getting done. Sound familiar? For years, I ran meetings like they were the work. They weren't. Most meetings could be an email. A short email. Before you send that next invite, run it through 3 tests: Test 1: The Decision Test Will this meeting produce a clear decision? ↳ If no, do more work upfront. ↳ Meetings are for reconciling real disagreement.  Everything else is an inefficient status report. Test 2: The Attendance Test Would the outcome change if you removed someone from the room? ↳ If no, you're wasting their time. Give it back. ↳ Everyone in the room should be essential to the decision.  The rest can get the transcript. Test 3: The Action Test Did someone leave with a specific action and a specific deadline? ↳ If no, you forfeit the right to book that group again. ↳ Meetings without actions are just conversations.  Conversations don't need a recurring hold. Here's the harsh truth: Most meetings exist because someone couldn't articulate what they needed clearly enough to just ask for it. So the fix isn't better meetings. It's more clarity. Add the clarity. Cancel the meeting. Give your team their time back. They'll do their best work with it. ♻️ Share with someone whose calendar needs this. 🔔 Follow Dave Kline for more on protecting your team's time.

Meetings cut in half. Escalations down 75%. No new tools required. A cross-functional marketing team at a major global retailer was drowning: only 22% thought their meetings were a good use of time, and just 39% understood the metrics they were being evaluated against. No calendar audit fixed it. What did? Getting their team working norms aligned, starting with cross-functional goals. With help from Sacha Connor at Virtual Work Insider, the team worked through five intensive 90-minute sessions over two months. Three focus areas made the difference: 🔹 Align goals before anything else. They mapped KPIs side by side and found one function's top priority barely registered for the other. They worked to get aligned, and shared understanding of team metrics went from 39% to 83%. 🔹 Clarify decision rights first. Designated points of contact absorbed a brutal 15:1 staffing ratio, without adding headcount. It also cut down on meetings ("where are we on X") and reduced escalations by 75%! 🔹 Create norms for communication. One rule on Teams: drop an eyeball emoji to acknowledge you've seen a message. Information-flow effectiveness jumped from 41% to 83%. As Sacha put it about Team Working Agreements: most companies put a toolkit on the intranet, maybe a couple teams download it, work through the logistics and call it done. It's not. Three-quarters of teams have never established formal norms. If you're about to layer AI on top of that foundation, you're building on sand. 👉 Full case study in today's newsletter, linked in comments What's actually standing in the way of your team doing this work? #Meetings #Management #AI
