How can businesses go beyond using AI for incremental efficiency gains to create transformative impact? I write from the World Economic Forum (WEF) in Davos, Switzerland, where I’ve been speaking with many CEOs about how to use AI for growth. A recurring theme is that running many experimental, bottom-up AI projects — letting a thousand flowers bloom — has failed to lead to significant payoffs. Instead, bigger gains require workflow redesign: taking a broader, perhaps top-down view of the multiple steps in a process and changing how they work together from end to end. Consider a bank issuing loans. The workflow consists of several discrete stages: Marketing -> Application -> Preliminary Approval -> Final Review -> Execution Suppose each step used to be manual. Preliminary Approval used to require an hour-long human review, but a new agentic system can do this automatically in 10 minutes. Swapping human review for AI review — but keeping everything else the same — gives a minor efficiency gain but isn’t transformative. Here’s what would be transformative: Instead of applicants waiting a week for a human to review their application, they can get a decision in 10 minutes. When that happens, the loan becomes a more compelling product, and that better customer experience allows lenders to attract more applications and ultimately issue more loans. However, making this change requires taking a broader business or product perspective, not just a technology perspective. Further, it changes the workflow of loan processing. Switching to offering a “10-minute loan” product would require changing how it is marketed. Applications would need to be digitized and routed more efficiently, and final review and execution would need to be redesigned to handle a larger volume. Even though AI is applied only to one step, Preliminary Approval, we end up implementing not just a point solution but a broader workflow redesign that transforms the product offering. At AI Aspire (an advisory firm I co-lead), here’s what we see: Bottom-up innovation matters because the people closest to problems often see solutions first. But scaling such ideas to create transformative impact often requires seeing how AI can transform entire workflows end to end, not just individual steps, and this is where top-down strategic direction and innovation can help. This year's WEF meeting, as in previous years, has been an energizing event. Among technologists, frequent topics of discussion include Agentic AI (when I coined this term, I was not expecting to see it plastered on billboards and buildings!), Sovereign AI (how nations can control their own access to AI), Talent (the challenging job market for recent graduates, and how to upskill nations), and data-center infrastructure (how to address bottlenecks in energy, talent, GPU chips, and memory). Getting your house in order is the foundation for delivering on any AI ambition. The MIT Technology Review — based on insights from 205 C-level executives and data leaders — lays it out clearly: 𝗠𝗼𝘀𝘁 𝗰𝗼𝗺𝗽𝗮𝗻𝗶𝗲𝘀 𝗱𝗼 𝗻𝗼𝘁 𝗳𝗮𝗰𝗲 𝗮𝗻 𝗔𝗜 𝗽𝗿𝗼𝗯𝗹𝗲𝗺. 𝗧𝗵𝗲𝘆 𝗳𝗮𝗰𝗲 𝗰𝗵𝗮𝗹𝗹𝗲𝗻𝗴𝗲𝘀 𝗶𝗻 𝗱𝗮𝘁𝗮 𝗾𝘂𝗮𝗹𝗶𝘁𝘆, 𝗶𝗻𝗳𝗿𝗮𝘀𝘁𝗿𝘂𝗰𝘁𝘂𝗿𝗲, 𝗮𝗻𝗱 𝗿𝗶𝘀𝗸 𝗺𝗮𝗻𝗮𝗴𝗲𝗺𝗲𝗻𝘁. Therefore, many firms are still stuck in pilots, not production. Changing that requires strong data foundations, scalable architectures, trusted partners, and a shift in how companies think about creating real value with AI. Because pilots are easy, BUT scaling AI across the enterprise is hard. 𝗛𝗲𝗿𝗲 𝗮𝗿𝗲 𝘁𝗵𝗲 𝗸𝗲𝘆 𝘁𝗮𝗸𝗲𝗮𝘄𝗮𝘆𝘀: ⬇️ 1. 95% 𝗼𝗳 𝗰𝗼𝗺𝗽𝗮𝗻𝗶𝗲𝘀 𝗮𝗿𝗲 𝘂𝘀𝗶𝗻𝗴 𝗔𝗜 — 𝗯𝘂𝘁 76% 𝗮𝗿𝗲 𝘀𝘁𝘂𝗰𝗸 𝗮𝘁 𝗷𝘂𝘀𝘁 1–3 𝘂𝘀𝗲 𝗰𝗮𝘀𝗲𝘀: ➜ The gap between ambition and execution is huge. Scaling AI across the full business will define competitive advantage over the next 24 months. 2. 𝗗𝗮𝘁𝗮 𝗾𝘂𝗮𝗹𝗶𝘁𝘆 𝗮𝗻𝗱 𝗹𝗶𝗾𝘂𝗶𝗱𝗶𝘁𝘆 𝗮𝗿𝗲 𝘁𝗵𝗲 𝗿𝗲𝗮𝗹 𝗯𝗼𝘁𝘁𝗹𝗲𝗻𝗲𝗰𝗸𝘀: ➜ Without curated, accessible, and trusted data, no AI strategy can succeed — no matter how powerful the models are. 3. Reverse ETL: The Insights Activator The missing link in many data strategies. Why it's game-changing: • Operationalizes data insights - pushes warehouse data to front-line tools • Enables data democracy - right data, right place, right time • Closes the analytics loop - from raw data to actionable intelligence Use case: E-commerce company using Reverse ETL to sync customer segments from their data warehouse directly to their marketing platforms, supercharging personalization. 4. AI: The Force Multiplier AI isn't just enhancing these processes; it's redefining them: • Automated data discovery and mapping • Intelligent data quality management and anomaly detection • Self-optimizing data pipelines • Predictive maintenance and capacity planning Emerging trend: AI-driven data fabric architectures that dynamically integrate and manage data across complex environments. The Pragmatic Approach: In reality, most organizations need a mix of these approaches. The key is knowing when to use each: • ETL for sensitive data and complex transformations • ELT for large-scale, cloud-based analytics • Reverse ETL for activating insights in operational systems AI should be seen as an enabler across all these processes, not a replacement. Looking Ahead: The future of data integration lies in seamless, AI-driven orchestration of these techniques, creating a unified data fabric that adapts to business needs in real-time. AI holds great potential for the semiconductor industry and will kick-start the next round of innovation for faster, cheaper and more energy-efficient computation – that was my message today at SPIE Advanced Lithography + Patterning. I discussed the potential and the challenges that AI holds for our industry. The potential is clearly huge. AI is rapidly integrated into applications, and high-performance compute is expected to underpin growth towards $1 trillion of semiconductor sales by 2030. The challenges are around the computing needs of AI models and related energy consumption. The compute workload of training a leading AI model has increased 16x every 2 years in recent years – much faster than the increase in computing power delivered by Moore’s law, which is about 2x every 2 years. The energy needed to train a leading model has not grown so steeply but still rose 10x every 2 years. This computing need has been met by building supercomputers and massive data centers. If you extrapolate these trends, training a leading AI model would need the entire world-wide electricity supply in about 10 years. That’s clearly not realistic, so the trend has to break, by training algorithms becoming more efficient and by chips becoming more efficient. In other words, the needs of AI will stimulate immense innovation in chip design and manufacturing – and the potential value of AI to our society will put urgency and funding behind that drive. As a consequence, chip makers are pulling all levers to accelerate semiconductor scaling. This includes lithographic “2D” scaling: shrinking the dimensions of transistors to pack more into a square millimeter. It will also include “3D” integration, with innovations like backside power delivery, transistor designs like gate-all-around, as well as stacking chips in the package, where holistic lithography will play a critical role to deliver performance requirements. ASML will support these trends through a comprehensive, holistic lithography portfolio. Our 0.33 NA/0.55 NA EUV lithography systems allow chip makers to shrink dimensions at the lowest possible cost on their critical layers, while tightly matched and highly productive DUV systems will continue to reduce cost. More than ever, metrology and inspections tools – whose data is fed into lithography control solutions that keep the patterning process operating within tight specs to deliver the highest possible production yields – will be essential to deliver 2D scaling and 3D integration processes. 3D integration requires wafer-to-wafer bonding, and we have demonstrated the capability to map the stresses and distortions that bonding creates and to compensate for them, reducing overlay errors for post-bonding patterning by 10x or more. It was a pleasure catching up with the industry’s lithography and patterning experts in San Jose. I’m excited to see our collective innovation power having a go at these challenges. Together, we will push technology forward.

I asked the smartest people I know about AI... I’ve been reading everything I can get my hands on. Talking to AI founders, skeptics, operators, and dreamers. And having some very real conversations with people who’ve looked me in the eye and said: “This isn’t just a tool shift. It’s a leadership reckoning.” Oh boy. Another one eh? Alright. I get it. My job isn’t just to understand disruption. It’s to humanize it. Translate it. And make sure my teams are ready to grow through it and not get left behind. So I asked one of my most fav CEOs, turned investor - a sharp, no-BS mentor what he would do if he were running a company today. He didn’t flinch. He gave me a crisp, practical, people-centered roadmap. “Here’s how I’d lead AI transformation. Not someday. Now.” I’ve taken his words, built on them, and I’m sharing my approach here, not as a finished product, but as a living, evolving plan I’m adopting and sharing openly to refine with others. This plan I believe builds capability, confidence, and real business value: 1A. Educate the Top. Relentlessly. Every senior leader must go through an intensive AI bootcamp. No one gets to opt out. We can’t lead what we don’t understand. 1B. Catalog the problems worth solving. While leaders are learning, our best thinkers start documenting real challenges across the business. No shiny object chasing, just a working list of problems we need better answers for. 2. Find the right use cases. Map AI tools to real problems. Look for ways to increase efficiency, unlock growth, or reduce cost. And most importantly: communicate with optimism. AI isn’t replacing people, it’s teammate technology. Say that. Show that. 3. Build an AI Helpdesk. Recruit internal power users and curious learners to be your “AI Coaches.” Not just IT support - change agents. Make it peer-led and momentum-driven. 4. Choose projects with intention. We need quick wins to build energy and belief. But you need bigger bets that push the org forward. Balance short-term sprints with long-term missions. 5. Vet your tools like strategic hires. The AI landscape is noisy. Don’t just chase features. Choose partners who will evolve with you. Look for flexibility, reliability, and strong values alignment. 6. Build the ethics framework early. AI must come with governance. Be transparent. Be intentional. Put people at the center of every decision. 7. Reward experimentation. This is the messy middle. People will break things. Celebrate the ones who try. Make failing forward part of your culture DNA. 8. Scale with purpose. Don’t just track usage. Track value. Where are you saving time? Where is productivity up? Where is human potential being unlocked? This is not another one-and-done checklist. Its my AI compass. Because AI transformation isn’t just about tech adoption. It’s about trust, learning, transparency, and bringing your people with you. Help me make this plan better? What else should I be thinking about?

Meta just hit Command + Zuck on its AI strategy - shredding the open-source playbook and replacing it with one that reads: Compute. Talent. Secrecy. The vibe is no longer “open source for all.” It’s “closed doors, infinite compute, elite team, existential stakes.” Let's break it down: (1) Compute: Zuck’s Manhattan Project Meta is building gigascale AI clusters. Prometheus comes online with 1 GW in 2026; Hyperion scales to 5 GW soon after. For context, Iceland’s total electricity consumption is ~2.4 GW, Cambodia is at ~4 GW. Meta’s Hyperion cluster alone could out-consume entire nations. These clusters are for training frontier models - GPT-4-class and beyond. In this new regime, FLOPS per researcher is the KPI, and Meta is going from GPU-starved to GPU-dripping. Each researcher now has more compute to play with than entire labs elsewhere. That’s not just good for performance, it's a hell of a recruiting pitch. (2) Secrecy: From Open Arms to Closed Labs Meta won developer love by open-sourcing its LLaMA models. But it also accidentally became the free R&D department for its own competitors. DeepSeek AI, for example, built on Meta's models and vaulted ahead. Now Meta is reportedly shelving its most powerful open model, Behemoth, due to both internal underperformance and external regret and shifting toward a closed frontier model, aligning more with OpenAI and Google. This is a massive philosophical reversal from “open wins” (as Yann LeCun would say) to “closed dominates.” (3) Talent: Just Buy Everyone Comp packages reportedly range from $200 million to $1 billion for AI leads. All AI efforts are now housed under a new unit, Superintelligence Labs, run by Alexandr Wang (ex-Scale AI). This elite team is small, only ~12 engineers, working in a separate, high-security building next to Zuckerberg himself. Forget beanbags and 10xers. This is a DARPA-style moonshot with a trillion-dollar company behind it. Zuckerberg has said, basically, “Look, we make a lot of money. We don’t need to ask anyone’s permission to spend it.” He’s not wrong. While OpenAI, Anthropic, and xAI rely on outside capital to fund their ambitions, Meta runs on a $165B/year ad engine. And unlike Google and Microsoft - who have boards, activist investors, and share classes that allow for dissent - Zuckerberg controls Meta, structurally and operationally. Meta’s unique dual-class share structure gives Zuckerberg over 50% of the voting power, even though he owns less than 15% of the company. He doesn’t need anyone’s approval, he can build whatever he wants. This makes Meta less like a public company and more like a founder-led sovereign AI lab - with Big Tech cash and startup flexibility. That governance structure is a strategic weapon, letting them place bold, long-term bets at breathtaking speed. Meta’s open-source era is over. This is the closed, compute-soaked, capital-fueled empire play. Less GitHub, more Los Alamos.

2026 will not reward organisations that experiment endlessly with technology. The next phase of transformation is not about more AI, but about better decisions at scale. As we look ahead, five shifts stand out: ✅ 𝗔𝗴𝗲𝗻𝘁𝗶𝗰 𝗔𝗜 𝗺𝗼𝘃𝗲𝘀 𝗶𝗻𝘁𝗼 𝗰𝗼𝗿𝗲 𝘄𝗼𝗿𝗸𝗳𝗹𝗼𝘄𝘀: Agentic AI shifts decisively from experimentation to execution. These systems plan, coordinate, and act across workflows, with humans setting direction and accountability. The impact is clearest in complex, exception-driven processes where traditional automation falls short. This shift is already delivering value. According to SAP’s Value of AI study with Oxford Economics, organisations expect an average 7% ROI (~US$2.8 million) from agentic AI over the next two years, with 85% seeing moderate to high potential to transform operations. ✅ 𝗖𝘂𝘀𝘁𝗼𝗺𝗲𝗿-𝘀𝗽𝗲𝗰𝗶𝗳𝗶𝗰 𝗔𝗜 𝗯𝗲𝗰𝗼𝗺𝗲𝘀 𝘁𝗵𝗲 𝗱𝗲𝗳𝗮𝘂𝗹𝘁: The strongest AI outcomes come from intelligence that understands an enterprise from the inside out i.e. its data, processes, policies, and decision patterns.
