Yesterday I took the entire revenue team (sales, cs, marketing) off the floor for out for a very specific training. Goal Setting. Yep. The entire org for over 60 min together learning how to set and achieve goals. I do this 2x a year with my teams. Why? Because most people never accomplish their goals because they never actually set them and never actually create a plan to achieve them. I've gotten pretty dang good at setting goals. I've gotten pretty dang good at achieving goals. It makes life so much more fun. So here are the key concepts I teach in goal settting. 1. Set a goal in each of the 5 buckets. Self. Health. Wealth. Proffessional. Experience. 2. Identify the Keystone Goal - Which goal if achieved will have the biggest impact on all the rest. 3. Who do you need to BE in order to achieve this goal - How would this person act, work, communicate, behave, etc 4. What do you need to BELIEVE to achieve this goal - this combined with number 3 is where we create our affirmations. 5. Why do you want this goal - aka what will change in your world when you achieve it - If nothing changes... nothing changes. 6. What are you done dealing with now/whats the negative of NOT achieving your goal - Having a negative is important when things get hard. 7. Why you Why Now - Why are you capable of achieving this goal, what traits, resources, etc do you have that allow you to believe you can do this. 8. What are your 3x3s - 3 things daily, weekly, and monthly that if done will give you your best shot at achieving - Example - Put workout clothes out the night before with the alarm across the room - that would be a good daily for health 9. Make it visual - Vision boards (we will be doing this in a couple weeks as a team) - but also visualize it each morning, each evening, not just the accomplishing of the goal, but the process to achieve it. 10. Accountability - Share it with people that not only want to see you win, but also with people that won't allow you to lose/will hold you to the fire. --- All written out by each individual and then my challenge to them is to read it every morning and every night for 60 days. Watch what happens when you do. A team that sets goals together, wins together. I can't wait to see so many of theirs goals, so many of their affirmations, and so many of their achievements. How to outperform in 2024 across all areas of your life. 8 simple exercises including questions: 1. Reflect on the Past Year: Consider your achievements, challenges, and areas where you'd like to improve. Ask yourself: - What went well this past year? Why? - What could have gone better? Why? 2. Set SMART Goals: Make your goals Specific, Measurable, Achievable, Relevant, and Time-bound. Ask yourself: - Do I want to do more exercise or do I want to work out 3 times a week for at least 30 minutes a day every week until the end of the year? 3. Create Categories: Divide your goals into different categories like career, health, personal growth, relationships, finance, hobbies, etc. This helps maintain a balanced focus across various aspects of your life. - Which areas can do with more time investment? Why? - Which areas can do with less time investment? Why? 4. Prioritise: Decide which goals are the most important to you and prioritise them accordingly. - Which 2 goals from my long list of 20 goals will bring me the most happiness and sense of achievement if achieved in the next 3-6 months? - Why am I not prioritising these? - What will I do tomorrow to work toward them? 5. Break Down Goals: Break bigger goals into smaller, manageable tasks or milestones. This makes them less daunting and helps in tracking progress. - What advice would I give to someone in my shoes on approaching these goals? 6. Write Them Down: Put your goals in writing. You might create a vision board, a list, or use a digital platform to keep them organised and visible. - How can I remind myself of my goals every day? 7. Review and Adjust: Regularly review your goals and track your progress. Adjust them if needed to adapt to changes or new insights. - How will I define progress? What does progress look like? - What steps will I take if things aren't going as planned? 8. Stay Committed: Keep your goals in mind and take consistent actions toward achieving them. Celebrate your successes along the way and don't be discouraged by setbacks. - How should I celebrate each success, milestone or achievement? - How can I make this fun and enjoyable? Remember, the most important part is taking the first step. Failures will happen. But failing forward (accepting and learning from your failure) is the best way to increase the likelihood of success. We tell our sales reps to be gritty, to work smarter, not harder, to smash their quota but don't always do the best job pairing those inspirational calls to action with tools and techniques that allow them to do the things we ask. For years, I’ve loved the GROW Goal Setting Model. It is a great model, but I found myself tweaking it to reflect the things I think are fascinating and that actually work for revenue teams. 🧠 Ideas like: - Neuroplasticity - Harms of moonshot thinking - Value of gratitude and meditation - The frustration reps feel when they work tirelessly and still miss quota. That’s why I developed the PATH. 👉 Steal this framework to help your team not only set goals but achieve them. The PATH framework is a four-step process that helps you and your team set actionable goals, anticipate challenges, and ensure every step aligns with your aspirations. 1. Plan: Setting a Focused Goal Everything starts with a solid foundation. The first step is setting a focused goal. SMART goals—Specific, Measurable, Achievable, Relevant, and Time-bound—work well here. This ensures you’re working toward a well-defined target, making it easier to stay focused and track progress. 2. Anticipate: Backcasting Once your goal is in place, it’s time to imagine your desired future state. I love writing goals as if they've already happened and writing out the details of what it took me to get there. This process ensures that you have realistic micro-actions that you can be accountable to on the PATH to achieving your goal. 3. Test: Pre-Mortem Next, you stress-test your plan with a pre-mortem (inspo credit: Annie Duke, Thinking in Bets) This exercise allows you to identify risks before they arise, so you can adjust your plan and stay on track. It also encourages you to uncover opportunities to leapfrog your progress by brainstorming creative solutions. 4. Harmonize: Alignment to Aspirations The final step ensures that your micro-actions align with your larger aspirations. It's a final sense check to ensure you've set a goal you care enough about that you'll put in the hard work required to achieve it. That work will be supported by a clear PATH to success. The 'Out of Sight, Out of Mind' Trap: How to Conquer the Distance Google is a global company with offices all over the world, and while this diversity is a strength, it also presents unique challenges for communication and collaboration. Especially when your key stakeholders and decision-makers are continents away! Those hallway conversations, spontaneous coffee chats, and quick desk drop-bys that teams at HQ take for granted? Yeah, those aren't happening when you're separated by oceans and time zones. And that can lead to a disconnect. Your team's amazing work might get overlooked, your challenges might go unnoticed, and your stakeholders might feel out of the loop. But fear not, fellow remote leads! Here are a few strategies I've learned along the way: ‣ Tailor your communication approach: Every leader has their preferred communication style. Some love detailed reports, others prefer concise bullet points, and some just want the TL;DR. It's your job to adapt and deliver information in the way they'll best receive it. ‣ Embrace Radical Transparency: The worst thing that can happen is your leadership feeling blindsided by a problem or a missed deadline. Over-communicate! Share updates regularly, highlight both wins and challenges, and don't be afraid to ask for help when needed. ‣ Educate Your Leads: Help them understand the unique challenges of leading a remote team in a different location. Explain why you might need more proactive communication or different approaches to stay connected and aligned. ‣ Build Relationships Beyond Email: Travel when possible. Occasional visits to the main office can be invaluable for building relationships and understanding the nuances of the company culture. ‣ Celebrate Wins: Make sure your stakeholders are aware of your team's accomplishments, both big and small. This reinforces the value of your team and keeps them top-of-mind. ‣ Iterate and Improve: What works for one lead might not work for another. Experiment with different communication styles, ask for feedback, and continuously refine your approach. Leading a local team in a remote site requires extra effort and intention. Remote work challenge: How do you build a connected culture when teams are miles apart? At Bunny Studio we’ve discovered that intentional connection is the foundation of our remote culture. This means consistently reinforcing our values while creating spaces where every team member feels seen and valued. Four initiatives that have transformed our remote culture: 🔸 Weekly Town Halls where teams showcase their impact, creating visibility across departments. 🔸 Digital Recognition through our dedicated Slack “kudos” channel, celebrating wins both big and small. 🔸 Random Coffee Connections via Donut, pairing colleagues for 15-minute conversations that break down silos. 🔸 Strategic Bonding Events that pull us away from routines to build genuine connections. Beyond these programs, we’ve learned two critical lessons: 1. Hiring people who thrive in collaborative environments is non-negotiable. 2. Avoiding rigid specialization prevents isolation and encourages cross-functional thinking. The strongest organizational cultures aren’t imposed from above—they’re co-created by everyone. I struggled with setting goals until I figured out one thing. There's a difference between input goals and output goals. Here's what I mean 👉 Input goals are actionable; output goals are not. When I realized this, I changed my approach. Now, for every output goal, I create clear, actionable input goals. These output goals align with my 5 life pillars: 🩺 Health & Body, 👫 Social Connections, 🧑💻 Work, 💰 Financial Security (Wealth), and 😊 Fun & Purpose. Here’s how I break it down: 🩺 Health & Body Output goal: Go from obese to Olympics. Of course, I can’t just participate in the Olympics like that. The output goal is big picture. To get there, I set actionable input goals: – Curling training every weekday 🥌 – Strength training 3x a week 🏋️ – Walking 12k steps a day 🚶♂️ – Eating 180 grams of protein per day 🍳 If those inputs didn’t deliver results, I’d adjust them and stay consistent for a few weeks before reevaluating. 🧑💻 Work Output goal: Reach 10k Newsletter subscribers by the end of this year. With my team, we outlined input goals: – Post 2x per week on LinkedIn (my main channel) to drive newsletter sign-ups. – Post 1-2 videos per day – 1 Podcast every week – 6 - 8 events per year These inputs increase visibility, bringing more traffic to our profiles, website, and ultimately, newsletter subscriptions. As always, we adjust along the way if needed – and celebrate milestones to keep motivation high. Let’s sum up the key takeaways: 🏁 1. Output goals are not actionable. They are the finishing line. ✅ 2. To reach my output goals, I set actionable input goals over time. 📝 3. I make sure I’m consistent with my input goals by listing them in my agenda and reviewing them daily. 🎉 4. We celebrate when we reach the output goals (or milestones along the way). So, let’s talk about goal setting—but not the usual “SMART” way. 😉 Today, we're going to have a little fun with something different: the WOOP method!🤩 WOOP stands for Wish, Outcome, Obstacle, Plan. It’s a fresh and engaging way to think about your goals without getting too bogged down in the details. 🤔Here’s how it works: 1. WISH: What do you really, really want? Think big! Maybe you want to start a side hustle or learn to play the guitar. 2. OUTCOME: Picture your wish coming true. How will you feel when you’re strumming away on your guitar like a rockstar? Visualizing success can be super motivating! 3. OBSTACLE: What’s standing in your way? Be honest. Maybe it's time management, or the fact that your guitar has been collecting dust in the corner. 4. PLAN: Now, what’s your game plan to overcome that obstacle? It could be as simple as setting aside 20 minutes a day for practice. 😇Let’s understand it with an example. Let’s say your wish is to become a better public speaker. The outcome is you confidently delivering a speech that leaves your audience inspired. The obstacle? Nerves and the fear of messing up. Your plan? Join a local group, practice in front of a mirror, and reward yourself with your favourite treat after each practice session. 🍩 See? Goal setting doesn’t have to be a chore.
